In France alone, the company oversees 1,300 business units and more than 300 legal entities. Each year, it delivers over 72,000 projects, generating €31.8 billion in revenue.
Such scale added layers of complexity to daily operations. With 2.5 million supplier invoices processed annually and 49,000 approvers involved in financial workflows, the company faced a growing need to simplify and streamline. Its decentralized structure, while operationally effective, made invoice management increasingly difficult to control and optimize. The case for automation was clear and urgent.

When VINCI Construction began its invoicing transformation, digitization was still limited across the organization. The introduction of new regulatory requirements added urgency, requiring swift action in an already complex environment shaped by decentralization, varied systems, inconsistent processes, and natural resistance to change.
Rather than treating decentralization as a barrier, the team used it as a design principle, ensuring the solution would be flexible enough to work across different business contexts while still delivering consistency and control.
From the outset, the project was anchored by three strategic priorities that shaped every decision and milestone.
To deliver on these priorities, VINCI Construction selected Basware to manage both customer and supplier invoicing. Recognizing the complexity of the project, the company also brought in Fluxym as its business analysis and integration partner.
This partnership model allowed VINCI Construction to combine internal knowledge with external expertise, accelerating delivery while maintaining control.
Before implementation began, the team invested heavily in preparation. This groundwork was critical to ensure the solution would be robust, scalable, and fit for purpose.

The goal was to build a scalable core model, integrated with VINCI Construction’s two ERP systems, that could meet the needs of French entities while remaining adaptable for international use.
Deployment followed a structured, phased approach that emphasized collaboration and learning. Business experts from each site were involved from the beginning, ensuring that local knowledge was informed at every stage of the rollout.
After piloting the solution at selected locations to validate the methodology, the team moved into full deployment in two stages:

Recognizing that technology alone would not drive success, VINCI Construction placed strong emphasis on change management. Training was carefully tailored to different user groups, ensuring that everyone, from occasional approvers to full-time accountants, received the support they needed.

This people-first approach helped ensure high adoption rates and smooth transitions across all entities.
The project delivered measurable results early on. Sites that had been using the new system for a year reported more than a 15% improvement in invoice processing times, driven by streamlined workflows and automation.
The most significant gains were seen in supplier invoicing, where 92% of invoices are now fully digitized. Automated order-receipt-invoice matching within the Basware platform played a key role in this achievement, significantly reducing manual work and accelerating processing.
This initiative has demonstrated the power of cross-functional collaboration and strong governance. It has also shown that digitization, when done right, is about more than just compliance. It is about transforming how the business operates.
